We had an interesting conversation at CxO roundtable.Let us walk through it.
It’s Not About Technology. It’s About What Your Data Can Do.
The maturity model is about organizational capability, what decisions your data can support, how fast, and with how much human effort is required. The technology enables it. But the maturity is yours.
Level 1 — You Have Data. Somewhere.
Level 1 looks like a multiple versions of the same report with different numbers. A data team that spends most of its time answering, “Can you pull this for me?” Data exists, but it’s fragmented, manual, and nobody fully trusts it.
Foundational Agents- finds what data you actually have, where it lives, what it means, and where it conflicts. It’s not glamorous work. But it’s the work that has to happen before anything else is possible.
The value here isn’t automation. It’s clarity. For the first time, leadership gets an honest map of their data landscape.
Level 2—You Have a Warehouse. Now What?
A lot of organizations have made significant investments to get here. Cloud data warehouse, a lakehouse, maybe even a BI platform on top. The data is centralized. Reports exist. Dashboards are live. And analysts are still completely overwhelmed.
The problem at Level 2 isn’t the data. It’s access. Most of the business can’t get to it without going through a person, filing a request, and waiting a week. Insights are real, but they’re locked behind a bottleneck.
Connected Agents answer business questions in plain language, surface trends proactively, and sends narrative summaries to the people who need them. Leadership shouldn’t need a data analyst to tell why revenue dipped. Connected Agents does that, automatically. The shift at Level 2 isn’t about having more data. It’s about the data finally reaching the people who need to act on it.
Level 3 — You’re Predicting. But Nobody’s Acting Fast Enough.
This is the level where things get genuinely exciting.Organizations at Level 3 have invested in ML, in data products, in governance frameworks. Models are running. Predictions are coming out. The insight is there but the action are lagging behind.
Scalable Agents- changes the dynamics.Takes model outputs and turns them into routed, personalized, timely signals ,deliveres to the right person with enough context to act immediately. Your churn model predicts which accounts are at risk? Scalable Agents doesn’t wait for a weekly review.
We also deploy GUARDIAN at this level , a governance agent that continuously monitors data quality, lineage, and compliance. Not as an annual audit. As a constant, invisible safety net. When a pipeline breaks something upstream, GUARDIAN catches it immediately.
Level 4 —
You’re Automating. But It’s Brittle. Pipelines trigger actions. Systems talk to each other. There’s genuine automation happening across the business.
But here’s what we hear consistently: “Our automations break the moment something changes.” Rule-based automation is powerful but rigid. It does exactly what you told it to do which is fine until reality doesn’t match the rules you defined long ago.
Enterprise Agents- at this level shifts from rule-following to goal-following. This agents understands the goal , maintain supply continuity and figures out the best action given current conditions. It coordinates across your ERP, supplier portal, and logistics platform. We also bring in AUDIT here , an agent that watches your data operations for inefficiency. Cloud costs, redundant pipelines, queries that run four times a day but get read once a week. AUDIT finds the waste.
Level 5 —
The Data Platform Becomes a Decision-Making Organism This is what we mean by Agentic Data Cloud.
At Level 5, the agents aren’t working in isolation.they’re operating as a network, handing context to each other, collaborating on outcomes that no single agent could achieve alone.
Autonomous Agents— the enterprise agent fabric.
Here’s what it looks like in practice: a demand spike hits. one agent detects it, other adjusts procurement and notifies logistics, logs the decision with full lineage for compliance, tracks the cost impact, surfaces a board-ready summary. The whole cycle from signal to documented action happens in minutes with zero human touchpoints for the routine parts.
Humans at Level 5 aren’t out of the picture. They’re doing more important work: setting goals, defining guardrails, handling genuine exceptions. The cognitive load of routine operations is lifted. The focus shifts to strategy.
That’s the compounding advantage that Level 5 organizations build over time.
We noticed that most of the organizations stands between Level 1 and Level 2. A few at Level 3.
